How to benchmark your brand’s AI citations against competitors

Benchmark your brand’s AI citations against competitors by scoring the same repeated answers for every brand, then comparing mention rate, owned-domain citation rate, mention share of voice, and cited-source overlap.

Keep the competitor set and denominators fixed, preserve the supporting URLs, and turn recurring differences into an evidence-backed citation gap list.

This is a comparison of sampled answers, not a census of buyer conversations or a claim about market share.

Summary

  • Compare a declared competitor set within the same prompts, surfaces, and collection conditions.
  • Separate brand mentions, owned-domain citations, and third-party citations that actually support a brand claim.
  • Repeat matched samples and report counts before interpreting differences as durable advantages.
  • Prioritize recurring, relevant evidence gaps and verify the resulting changes against a continuing baseline.

Which competitors belong in your AI citation benchmark?

Include products that genuinely compete for the buying decision being tested. Freeze that roster before scoring, and keep newly discovered brands in a separate exploratory view.

Start from your approved prompt inventory rather than building another keyword list. Our guide to choosing prompts covers that upstream work; this guide starts when you need a comparative scorecard.

Likewise, a general AI visibility program and a ChatGPT mention tracker answer broader or surface-specific questions. Here, the unit of analysis is the difference between brands inside matched observations.

For a hypothetical workflow SaaS vendor, direct alternatives might belong in an approval-routing comparison, while a specialist archive product might belong only in retention questions. Write a product-fit rule for each segment.

Do not describe exclusion from an unsuitable use case as a citation failure, and do not remove a suitable competitor because it performs well.

Create a brand dictionary with product names, unambiguous abbreviations, former names, and owned domains. Review ambiguous matches manually.

Treat a parent company and its product as separate entities unless your written rule combines them. Freeze both the roster and the dictionary for the reporting window, because changing either changes what the comparison means.

Use the same response to score every eligible competitor. This proposed matched-answer design avoids comparing your Monday result with a rival’s unrelated Friday result.

OpenAI recommends task-specific evaluations that reflect the intended use case; the roster and eligibility rules here are our benchmarking protocol, not an official engine scoring standard.

What counts as a mention or a citation for each brand?

Count a mention when the answer explicitly identifies the brand, and count an owned citation when it visibly cites an approved brand-owned domain. Score third-party evidence separately after checking what the citation supports.

Use one binary mention flag per brand per answer. Repeating a product name five times still produces one mention observation.

Record whether the mention is a recommendation, a neutral comparison, or a warning as a separate attribute. A negative mention should not silently become a positive recommendation merely because it contributes to mention share.

Use a second binary flag for at least one visible citation to the brand’s owned domain. An answer can cite a vendor’s documentation without naming its product in the prose.

Conversely, a recommendation can name a product without linking to that vendor. Preserve both outcomes instead of forcing them into one visibility score.

OpenAI’s web-search documentation distinguishes inline URL citations from the broader sources consulted by the tool. Therefore, do not count every retrieved or consulted page as a displayed citation.

Anthropic also documents citations in web-search responses, but that does not make an API response interchangeable with a consumer interface. State the surface and the citation evidence you actually observed.

For a third-party citation, inspect the linked passage before attributing support to a competitor. A comparison page listing ten vendors is not automatically ten supported recommendations.

Keep the citation-to-claim relationship, including uncertainty, in the log. If attribution remains ambiguous, retain the URL as a source observation but leave the brand-support flag unscored.

How do you measure share of voice in AI search?

Calculate mention share of voice as a brand’s answer-level mentions divided by the sum of answer-level mentions across the declared competitor set. Publish mention and citation rates alongside it so the relative score retains context.

Use the following operational definitions consistently. They are proposed benchmark formulas, not platform-provided audience metrics. A valid answer means a completed, inspectable response under your declared collection rules.

A completed answer with no citations remains valid; a collection failure does not become a brand absence.

Measure this outcome.Apply this calculation.Interpret this boundary.
Mention rate measures answer presence.Divide answers naming the brand by all valid answers in the segment.Multiple brands can appear in the same answer.
Owned citation rate measures visible owned-source usage.Divide answers citing an approved owned domain by all valid answers in the segment. This rate does not require a brand mention in the prose.
Mention share of voice measures relative inclusion.Divide a brand’s binary answer-level mentions by all roster-brand mentions, then multiply by 100.The denominator depends on the declared competitor roster.
Source-domain overlap measures shared cited domains.Divide the intersection of two attributed source-domain sets by their union, then multiply by 100.Both empty sets produce an undefined result rather than a perfect match.
The citation gap list records inspectable opportunities.List recurring rival-supported claims or sources without equivalent observed support for your brand. Each entry remains a hypothesis until its relevance is checked.

In a hypothetical sample of 20 valid answers, suppose your brand appears in eight, Rival A in 12, and Rival B in five. Your mention rate is 40%, while your mention share of voice is eight divided by 25, or 32%.

The total mentions can exceed the answer count because an answer may name several products. These figures illustrate arithmetic, not observed performance.

If your owned domain is cited in three of those answers, your owned citation rate is 15%. Call a separately calculated citation share exactly that, rather than switching the meaning of share of voice mid-report.

Publish engine-level and decision-segment results first. If you aggregate them, disclose weights and keep them unchanged across comparison periods.

How do repeated samples make the competitor comparison more credible?

Repeat the same matched conditions because generated answers can vary. Report the distribution across collection rounds instead of treating one favorable response as a stable competitive position.

OpenAI’s evaluation guidance describes variability in generative systems. Google also says AI Mode and AI Overviews may use different models and techniques, with varying responses and links.

These are reasons to preserve separate surface-level series and repeat observations, not evidence for any universal minimum sample size.

As an illustrative starting design, run each approved prompt in three scheduled rounds across a reporting window, using the same declared surface and context rules.

This is a practical proposal, not a statistically validated threshold. Increase repetition when a decision is expensive or the observed results disagree. Keep brands paired within each collected answer.

Record the model when exposed, language, relevant location setting, account conditions, search configuration, and conversation state. Keep first-turn tests separate from follow-up conversations.

Label unavailable settings honestly rather than claiming full experimental control. If a surface or model changes, annotate the break before explaining a resulting movement as competitive progress.

Show each round’s numerator and denominator, then the pooled descriptive result. Repeated observations of one prompt are not equivalent to additional independent buying questions.

Avoid naive confidence claims that ignore this clustering.

For a high-stakes inference, request an analysis that accounts for prompt-level grouping and paired brand outcomes rather than adding a confidence badge to a small dashboard.

Keep completed refusals and missing search features visible as statuses. State in advance whether they belong in a particular metric’s denominator, and publish a coverage view alongside any restricted denominator.

An answer with no links should not disappear merely because excluding it improves citation rate.

What should your competitor citation logging template contain?

Keep one answer record and linked brand and source records. This preserves the original evidence without duplicating an entire response for every competitor.

Use the template below in a spreadsheet or database. Its cells describe required values in full sentences; substitute actual observations during collection.

Give each answer a stable identifier, and join every brand score and source record back to it. Retain a scoring version so a later correction can be distinguished from a genuinely changed answer.

Create this record.Store these fields.Apply this validation.
The answer record identifies the observation. It stores the answer ID, prompt ID, inventory version, collection round, timestamp, and exact prompt. The prompt and response remain retrievable without reconstruction.
The context record identifies the environment. It stores the engine, interface, exposed model, language, settings, and conversation state.Unavailable settings are explicitly marked as unknown.
The status record describes collection coverage. It stores completion status, search-feature presence, citation presence, and exclusion reason.A collection failure is never silently scored as brand absence.
The brand record stores comparable scores. It stores the brand ID, mention flag, owned citation flag, recommendation context, and reviewer.Every eligible roster brand receives a score or an explicit unresolved status.
The source record preserves citation evidence. It stores the visible URL, normalized domain, linked claim, cited passage, and attributed brand when supported.A retrieved source is not mislabeled as a visible citation.
The gap record connects evidence to work.It stores the recurring requirement, rival evidence, current-page assessment, owner, change date, and retest date. The proposed action links back to its supporting answer records.

Before publishing, manually inspect ambiguous names, surprising leaders, and a sample of ordinary rows. Recalculate at least one segment directly from the underlying flags. Keep corrections auditable.

These checks are recommended quality controls for this protocol, not a claim that any particular spreadsheet or monitoring product guarantees reliable measurement.

How do you analyze citation gaps in AI with source-domain overlap?

Compare the domains that visibly support each brand, then inspect the claims and pages behind the difference. Domain overlap identifies where to investigate; it does not establish why an engine chose a source.

Build an attributed source-domain set for each brand within the same surface, segment, and reporting window. Include owned sources and third-party sources only where the linked evidence supports the attribution.

Declare whether subdomains are merged, preserve raw URLs, and avoid collapsing unrelated publishers just because their names look similar.

For an illustrative calculation, suppose your attributed set contains domains A, B, and C, while a rival’s contains B, C, and D. The intersection contains two domains and the union contains four, producing 50% overlap.

Domain D becomes an inspection candidate, not an automatic outreach target. The rival may have a relevant feature or evidence that your product legitimately lacks.

Normalize obvious tracking variants for analysis without discarding the original citation. Google describes canonicalization as choosing a representative URL for duplicate or similar pages.

That documentation supports careful duplicate handling, but it does not mean your reporting normalization determines an engine’s source choice or that a canonical declaration guarantees citation.

Inspect page-level differences even when domain overlap is high. Two answers may cite the same publisher but different comparison pages, or the same vendor domain but different technical documents.

Record gaps in factual support, coverage of buyer requirements, outdated information, and independent corroboration separately. A domain-only chart cannot distinguish those editorial problems.

How should citation gaps become prioritized actions?

Prioritize recurring gaps that concern a relevant buying requirement and have a verifiable evidence fix. Separate missing product capability from missing documentation and missing independent coverage.

For each candidate, write a short evidence statement: the measured segment favors a rival, the cited passage supports a specific requirement, and your equivalent evidence is missing, unclear, outdated, or already adequate.

Include supporting and conflicting answers. This prevents an isolated competitor citation from becoming an unjustified publishing assignment.

A documentation gap calls for an accurate explanation backed by product evidence. A factual error calls for correcting the relevant source where you control it or requesting a documented correction where you do not.

A capability gap belongs in product assessment. A third-party coverage gap may justify sharing useful evidence with a relevant publisher, without buying a supposedly guaranteed citation.

Rank work using buyer relevance, recurrence across matched rounds, severity of the factual issue, strength of the supporting evidence, and feasibility.

Keep these as declared prioritization judgments rather than pretending to calculate engine ranking factors. Give every approved action an owner, a specific deliverable, and an acceptance check.

How do you tell whether the competitive citation gap is closing?

Retest the continuing benchmark after documented changes and compare both absolute rates and relative share. Describe improvement as an observed association unless your design supports a stronger causal conclusion.

Keep the original roster, prompt versions, scoring rules, and collection conditions for the continuing view. Put new competitors or questions in a separately labeled expansion.

Record publication dates and whether the revised evidence is publicly accessible. Do not assume an engine has retrieved a changed page merely because your website now displays it.

Report your brand’s counts alongside the rivals’ counts. Share of voice can rise because a competitor appears less often even when your mention rate is unchanged.

Owned citation rate can improve without a corresponding recommendation increase. Explain which outcome moved instead of presenting every favorable movement as the same kind of success.

Close the review with the observed difference, remaining uncertainty, and next decision. If the gap persists, inspect whether the intervention addressed the cited requirement before producing more content.

If results are mixed, keep collecting matched evidence. A useful benchmark tells you what to investigate next without claiming to reveal every retrieval decision or every buyer’s experience.

Frequently asked questions

Is AI search share of voice the same as market share?

No. The formula here measures relative brand inclusion within a declared set of sampled answers. It does not measure customers, revenue, audience size, or every conversation. Keep the roster, surface, and reporting window beside the number.

Should I count a competitor’s name every time it appears?

Not for this protocol. Count each brand once per answer so repetition does not inflate mention share of voice. Preserve recommendation context separately, and use a different label if you also analyze raw name frequency.

What if an answer mentions my brand but cites a competitor?

Score your mention and the competitor’s owned citation separately. Then inspect the citation’s supporting claim.

Do not transfer the citation to your brand simply because your name appears nearby, and do not erase the mention because its evidence is weak.

How many repeated samples are enough?

There is no universal count established by the cited documentation. Begin with a declared repeat plan, inspect disagreement across rounds, and increase collection when the decision warrants it.

Repeated runs of one prompt do not replace coverage of distinct buyer requirements.

Does low source-domain overlap prove a content gap?

No. It identifies different observed source sets. Inspect product fit, linked claims, page-level evidence, and attribution before assigning work.

A source that accurately supports a rival may have no legitimate reason to support your product.

Can a citation benchmark prove that a page update worked?

A before-and-after benchmark can show an observed change under documented conditions. Without a design that addresses alternative explanations, it cannot isolate the page update as the cause.

Preserve change dates, matched samples, and conflicting evidence when interpreting the result.
